    I’ve built cold email systems for more than 200 B2B exporters and manufacturers. I’ve also been hired to fix campaigns that agencies — including some well-known names — ran into the ground. This is the honest version of what I tell founders when they ask whether to hire a cold email agency, how to pick one, and what to expect.

    First: are you ready for an agency at all?

    An agency can’t fix a product that nobody wants, or an offer nobody understands. Before you spend money on outreach, answer these three questions honestly:

    1. Who is your ideal customer? Not “manufacturers.” Who specifically — what industry, what size, what geography, who in the company signs the PO? If this is fuzzy, every email you send will be fuzzy.
    2. What’s your offer? Why should a stranger reply to you this week? Price, lead time, capability, a specific problem you solve for their industry? “We’re a factory with competitive prices” is not an offer.
    3. Can you handle the replies? If someone replies “send me a quote,” can your team respond fast with something useful? Nothing kills a campaign faster than a sales team that ghosts the leads it paid to generate.

    If you can’t answer these, an agency will take your money and produce expensive lessons. Fix these first — they’re free.

    What a good agency actually does (and what most don’t)

    Here’s the uncomfortable split: most “cold email agencies” are resellers. They rent a tool, import a list, and press send. That’s not a service, that’s a subscription with extra steps.

    A real agency does the following:

    Deliverability. Not “we use a warmup tool” — but the actual infrastructure: your own authenticated domains (SPF, DKIM, DMARC), a warmup plan, sending volume limits, bounce monitoring, and a blacklist-watch process. If your agency can’t explain their deliverability setup in detail, they don’t have one.

    Data. Real targeting, not volume. A good campaign sends 500 emails to the right people, not 5,000 to a scraped list. Ask where the data comes from, how it’s verified, and what the bounce rate is. Under 2% is the bar.

    Copy. This is where the quality gap shows. Not “Hi {{first_name}}, we specialize in X” — but messages that reference something real about the prospect: what their company does, a recent change, a specific problem in their industry. You can feel the difference in the replies.

    Iteration. Subject lines, offers, CTAs, send times — all tested and changed based on data, not gut feel. A campaign that runs untouched for three months is a campaign nobody is managing.

    The numbers to expect (so you don’t get fooled)

    Anyone promising a specific reply rate is selling you a fantasy. Here are realistic ranges from actual campaigns across manufacturing and export:

    • Deliverability: 95-99% of emails should land in the inbox (not spam) with proper setup. If your agency reports under 95%, something’s broken.
    • Open rate: 40-60% is normal for cold email with good deliverability.
    • Reply rate: 2-8% depending on industry and offer. If you’re at 8%+, either your offer is exceptional or your agency is lying about the numbers.
    • Meetings booked: expect 1-4 qualified meetings per 1,000 emails sent — that’s a solid outcome, not a failure.
    • Timeline: 2-4 weeks for the first replies, 2-3 months for a real pipeline. Deliverability warmup alone takes 2-4 weeks. Anyone promising results in week one is sending from a shared domain they don’t control.

    Red flags, from experience

    These are things I’ve seen from agencies I was later paid to fix:

    “Guaranteed reply rate.” Run. Nobody can guarantee a reply rate — it depends on your offer, market, and timing, none of which the agency controls.

    They send from their own domain. If your emails go out from a domain the agency owns, your entire pipeline lives on their reputation. You should own the domains, period.

    No physical address in the emails. That’s a CAN-SPAM violation, and it tells you they don’t know the compliance basics. If they’re sloppy here, they’re sloppy everywhere.

    Refusal to show anonymized past results. A real agency can show you deliverability and reply data from past campaigns (client names hidden). No data = no track record.

    Dramatically cheap pricing. Cold email done properly requires infrastructure, data, and people. Below roughly $1,500/month, you’re paying for automation without strategy.

    What it costs

    Realistic pricing for a serious cold email program:

    • Agency, full-service: $2,000-$6,000/month, including data, infrastructure, copy, and management
    • Agency, lighter touch: $1,000-$2,000/month — you supply the list or handle replies in-house
    • DIY with tools: $200-$500/month in software + your team’s time

    The “cheapest” option is rarely the cheapest. DIY burns three months of someone’s salary learning deliverability. A bad agency burns your domain reputation, which takes months to rebuild. Pay for competence, not for volume.

    The questions I’d ask before signing

    If you’re interviewing agencies, these questions sort the real ones from the resellers:

    1. “Show me your deliverability setup — domains, warmup, bounce rate from your last campaign.”
    2. “Where does your data come from, and how do you verify it?”
    3. “Who owns the sending domains and the data after the contract ends?”
    4. “How do you personalize? Show me a real email from a past campaign.”
    5. “What’s my reply-to and how fast do replies get to my team?”
    6. “What happens if my domain gets flagged — who fixes it, and how fast?”
    7. “Can we do 90 days and then decide about longer?”

    Question 3 matters more than people think. I’ve seen clients locked into a “system” where the agency owns everything — the domains, the data, the tools. When they left, they left with nothing.

    The bottom line, without the sales pitch

    Cold email works. It’s the highest-ROI channel in B2B outbound when the fundamentals are right: targeting, deliverability, and copy. An agency is worth it if it brings real expertise in those three areas — not if it just operates software.
